Three levels of mastery by role

  1. Read: open the tool or the dashboard, find five metrics, compare them with the target and the previous period, spot an anomaly. The level for the leadership team and the sales team. Half a day per tool.
  2. Use: build a report, filter, segment, create an audience, launch and optimise a campaign, update a dashboard. The level for the marketing manager and the campaign managers. Two to three days per tool, then weekly practice.
  3. Configure: install the tags, define the conversions, connect the sources, write the rules and the alerts, document. The level for an internal data lead or a provider. Three to five days per tool, with support.

The common mistake is to train everyone to the « configure » level: the leadership team switches off and the campaign managers lose time on functions they will never use. Each role aims for its own level; moving up to the next one is decided on a real need.

Making the learning last

  • Practise on the real data: training on a demo account is forgotten within a month; on the company's account, it produces decisions in the first week.
  • One owner per tool: the person who follows the updates, answers the questions and documents.
  • One sheet per tool: a single page: what it is used for here, the five useful reports or actions, the known pitfalls, the owner's contact details.
  • A ritual: 30 minutes a week where everyone uses the tool for a real question; without regular use, the skill disappears within three months.
  • The quarterly review: functions used per tool, training needs, subscriptions to cancel or reduce.
